New members on your team are precious.  They are your future.  Without them, your team will wither.  With them, you can explode. Which do you prefer?

You always take steps to establish expectations with your team member. You both have a clear picture of her “what and why”, have set her goals, agreed on an action plan and set a target date for completion. You’ve created a solid foundation for a successful partnership.

What now?  Now, it’s time to manage those expectations and hold yourself and your team member accountable for what she wants to achieve.  Managing those expectations takes strong follow-up.

You will be playing three important roles as you support her on the journey to making her dreams and goals become reality.

1. Mentor, Trainer & Coach:

  • As a mentor, you’ll share your experiences about what you did and advise how she can create success the way you did it. You’ll be telling her how you did it. 
  • As a trainer, you’ll be teaching her the skills that she’ll need to reach her goals. You’ll be telling her how to do it. 
  • As a coach, you’ll support her in making her own decisions by asking questions and letting her be the expert on what she’ll do next or how she’ll handle a situation. She’ll be telling you what she’s going to do.

When you mentor, train and coach, you become a treasured partner.

2. Communicate regularly:

  • A lack of communication is usually at the root of most problems. When managing expectations, the results come from consistent follow-up.
  • Agree that she will check-in as often as needed during the week by phone, text or email. Some leaders schedule a DAILY 5-minute check-in call.  Not a text or message, but a call.
  • Schedule a 30-minute phone appointment each week to review the action plan, discuss what went well and what she’ll do differently next time. Then, make a new action plan for the following week.
  • If something didn’t get done on the action plan, ask…”What got in the way of getting that done?” Once you know what’s holding her back, you can discuss how she will complete it next time.

3. Share your Belief:

Let your team member know how excited you are about her reaching her goal! Share the strengths you see in her often. Encourage her! Let her know how confident you are that she’ll make the goal. Tell her often how proud you are of her and how much you believe in her. Your belief in her will make a huge difference!

Always keep in mind that these are the goals she set. Your commitment to her is to keep her accountable to do what she needs to do to reach them. By setting the expectations of what it takes and managing them along the way, you’ll be holding both of you accountable for getting it done.
